The hidden cost of paper work instructions
One manufacturing engineer. 150 work instruction pages printed and posted every month during a new-model ramp-up. This is what that costs in hours, paper and CO2, and what changes when the instructions go digital.
That is about one month of engineering time a year that goes back into process improvement, launch readiness and quality, instead of printing, walking and swapping pages.
less time spent printing, walking and swapping pages (159 h down to 8 h a year)
sheets a year that are no longer printed and thrown away, per engineer
of the cost of paper instructions is paper. The other 98% is people's time.
Baseline: field data from automotive OEM / Tier 1 production, provided by the HEKA founder, who was the manufacturing engineer responsible for these changes. HEKA figures are modelled from published industry results and will be confirmed with measured pilot data. Base case shown; low and high cases below.
One engineer, one paper loop, 150 times a month
During a new-model ramp-up, a lot changes behind the scenes: items are removed, part locations move, the model is updated, a supplier changes. Every one of those changes has to reach the work instruction at the station, and often at several stations.

The loop behind every page change
- 1Print
Industrial printer, about 70 pages a minute
- 2Check
Confirm the format is right, or reprint
- 3Walk
To the printer, then to the line: about 15 min per run
- 4Hang
Post the new page in the right place
- 5Swap
Remove the old page and sign it off
Automotive OEM / Tier 1, new model
The engineer maintains existing instructions while the model settles. The cost is in the change loop above.
- 3,000-page launch package per vehicle model
- 100 to 200 pages printed a month for changes
- About two pages per station, some printed twice for a repair station
Plants without a SOP system
The engineer builds each instruction in Word or Excel. Creating one takes 1.5 to 2 hours, before approval and printing:
- Photos and shapes or callouts
- Tools and equipment
- Parts and quantity per part
- Fixing the format until it fits

Today: printing at 70 pages a minute, about 15 minutes of walking per print run and 4.5 minutes per page to check, hang, swap and sign. With HEKA, each release is reviewed, published to every station that uses it (a repair station included) and announced to the line: we count 5 minutes per release. Without a SOP system, each new instruction is its own print run. Creation time with HEKA is 50%, 65% and 80% faster in the three cases, the range published by digital work instruction vendors. One engineer year = 1,850 productive hours. Both scenarios are per engineer and can apply to the same person.
Every page printed is a page thrown away later
A posted work instruction has one destiny: the next change makes it obsolete and it goes in the bin. Paper avoided is waste avoided.
Per engineer, per year (automotive base case)
Per vehicle model program, 5 years (launch package plus changes)
It scales with every engineer: ten engineers at the base rate means 18,000 sheets, 90 kg of paper and 120 kg CO2e every year.
Paper is the cheap part
Cost of paper work instructions for one engineer, per year (base case)
The case for digital instructions is mainly time and control. The environmental gain is real and grows with every engineer, line and plant.
Factors used. One A4 sheet (80 g/m²) weighs 5.0 g. Paper production: 1.34 kg CO2e per kg (UK Government GHG conversion factors 2024, primary paper). Water: 2 to 13 L per A4 sheet, midpoint 7.5 L (UNESCO-IHE, van Oel and Hoekstra 2010). Trees: 24 per tonne of virgin office paper (Conservatree). These cover paper production only. Printing energy, toner, plastic sleeves, transport and disposal are not included, so the real saving is higher. Screens also have a footprint: HEKA runs in any browser, so the PCs and screens already at the line can be reused.
From a paper loop to one controlled release
- Buildin Word or Excel
- Formatand re-format
- Signon paper
- Printand check
- Walk, hang, swapold page to the bin
- Createby hand or with AI
- Layoutin your template, automatically
- Approvewith change note and work order
- Publishonce, to every station
- Retireold version automatically
Faster to create
AI drafts the steps, tools, parts and consumables from a short video of the job or from an existing PDF instruction. The engineer reviews and corrects instead of starting from a blank page.
No more formatting
Template Studio applies your company layout automatically, on screen and on paper. Printed copies carry a QR code that opens the current version.
Controlled release
Every change carries a description and a work order. It is reviewed, approved and published to every station at once, in minutes instead of the next shift.
Audit-ready history
When a version is retired, HEKA records the last work order built with it. You can show which units were built to which revision, the core of ISO 9001 and IATF 16949 document control.
Real step times
Operators run the instruction at the station and HEKA records time per step. Line balancing gets real data without a stopwatch study.
Feedback from the floor
Operators flag issues and comment on the instruction itself, so the engineer hears about a problem before it becomes a defect.
These gains are not included in the hours above. Faster change, fewer outdated pages and better audit evidence are additional value.
Run your own numbers
Start from a scenario, then change any number to match your plant. Results update as you type, and you can copy a link to share your numbers.
about 1.0 months of one engineer's year, worth CHF 10,600 a year
Paper and printing are only 2% of what paper instructions cost you today. The rest is people's time.
Estimates from your inputs. HEKA time savings use the published industry range and will be confirmed with measured pilot data. Environmental factors cover paper production only: 5.0 g per A4 sheet, 1.34 kg CO2e per kg of paper (UK Government GHG conversion factors 2024), 2 to 13 litres of water per sheet (UNESCO-IHE), 24 trees per tonne of virgin office paper (Conservatree).
Transparent inputs, conservative choices
- Baseline from field data: 3,000 pages per vehicle model at launch, 100 to 200 pages printed a month for changes by one engineer (including the occasional second copy for a repair station), about 8 print runs a month with 15 minutes of walking each, about 4 minutes per page to hang the new page, remove the old one and sign it off, 1.5 to 2 hours to create one instruction without a SOP system.
- Printing at 70 pages a minute on an industrial colour printer (Canon imageRUNNER ADVANCE DX C5870i), plus 30 seconds to check each page. HEKA needs 5 minutes per release to review, publish to every station that uses it and notify the line.
- Creation time with HEKA is 50% to 80% shorter, the range published by digital work instruction vendors. HEKA will confirm its own figure with pilot measurements.
- Engineer cost CHF 70 per hour. The average Swiss labour cost is CHF 63.62 per hour (FSO, 2020), and engineers earn above average. One engineer year is 1,850 productive hours.
- Paper and printing CHF 0.10 per sheet. Environment factors as listed above.
- Not counted: the content edit itself (the same in both cases), handling time for the launch package, training time and the cost of a defect caused by an outdated page.
